Tokyo to Hakone 2026: Romancecar vs Shinkansen vs Bus — and Is the Hakone Freepass Worth It?

Three ways to get from Tokyo to Hakone, what each one really costs, and how to tell whether the Hakone Freepass pays off — plus the Ropeway closure dates that change the classic loop this winter.

Quick answer: The easiest way from Tokyo to Hakone is the Odakyu Romancecar from Shinjuku to Hakone-Yumoto: about 85–90 minutes, ¥2,470 one way for an adult (¥1,270 fare + ¥1,200 limited express fee). If you have a Japan Rail Pass, take the Shinkansen to Odawara (about 30–35 minutes) and change to the Hakone Tozan line. If you plan to do the classic Hakone loop (train, cable car, Ropeway, Lake Ashi cruise), buy the Hakone Freepass — ¥7,100 for 2 days from Shinjuku.

Hakone is the most popular overnight trip from Tokyo: hot springs, Lake Ashi, the steaming valley of Owakudani and, on a clear day, Mt Fuji. The trip itself is easy, but the choices are not obvious — two railway companies, a bullet train and a bus all get you there, and the pass that everyone recommends only pays off if you use it the right way. Pass prices and closure dates below were checked on Odakyu's official pages in October 2026; train times are typical figures, so check the timetable for your exact day.

Option 1: Odakyu Romancecar — the default choice

The Romancecar is a limited express with reserved seats, big windows and no change of train. It runs from Shinjuku to Hakone-Yumoto, the gateway town at the bottom of the Hakone mountains. The adult fare is ¥2,470 one way, which is the ¥1,270 base fare plus a ¥1,200 limited express fee; buying online through Odakyu's e-Romancecar service is slightly cheaper than at the counter. A few "Super Hakone" services on selected weekends and holidays are faster than the usual 85–90 minutes.

Book a day or two ahead on weekends, during autumn leaves (November) and over New Year — Romancecars sell out. If you already have a Hakone Freepass bought for Shinjuku, you only pay the ¥1,200 Romancecar fee on top; the base fare is covered.

Option 2: Shinkansen to Odawara — for Japan Rail Pass holders

Odakyu is a private railway, so the Japan Rail Pass does not cover the Romancecar. If you have a JR Pass, take a Kodama or Hikari Shinkansen from Tokyo or Shinagawa to Odawara (about 30–35 minutes; Nozomi trains do not stop there). At Odawara, change to the Hakone Tozan line for the short ride to Hakone-Yumoto, which the JR Pass does not cover. Without a pass, the Shinkansen costs roughly ¥3,300 (non-reserved) to ¥4,300 (reserved) to Odawara — more than the Romancecar for little time saved, so it only makes sense for pass holders or if you are coming from the Tokyo Station side.

Option 3: Highway bus to Lake Ashi

Odakyu's highway buses run from Busta Shinjuku (the bus terminal above Shinjuku Station) via Gotemba to Togendai on the north shore of Lake Ashi, in about 2 hours 20 minutes for around ¥2,500. It is the only option that drops you directly at the lake, and you can put suitcases in the hold. The downsides: fewer departures than the train (several a day, not every half hour), and traffic on weekends can add a lot of time. Check the current timetable before you plan around it.

The Hakone Freepass: what it covers

PassFrom Shinjuku (adult / child)From Odawara (adult / child)
2-day¥7,100 / ¥1,600¥6,000 / ¥1,500
3-day¥7,500 / ¥1,850¥6,400 / ¥1,750
  • Covered: Hakone Tozan train and cable car, Hakone Ropeway, the Hakone Sightseeing Cruise on Lake Ashi, and most local buses (Hakone Tozan, Odakyu Highway and Tokai buses on designated routes).
  • Shinjuku version only: one round trip on the Odakyu line between Shinjuku and Odawara.
  • Not covered: the Romancecar fee (+¥1,200 from Shinjuku), and the JR Shinkansen.
  • Valid by calendar day: a 2-day pass bought on Saturday is valid until the end of Sunday — it is not 48 hours.
  • Discounts: reduced admission at around 70 museums, sights and onsen in Hakone.
  • Digital version: sold through Odakyu's EMot app; each traveler needs their own smartphone, including children.

The classic Hakone loop

  1. Hakone-Yumoto → Gora on the Hakone Tozan train, a switchback mountain railway.
  2. Gora → Sounzan on the cable car.
  3. Sounzan → Owakudani on the Ropeway — the volcanic valley with black eggs boiled in the hot springs.
  4. Owakudani → Togendai on the Ropeway, down to Lake Ashi.
  5. Togendai → Hakone-machi or Moto-Hakone on the sightseeing cruise (the pirate-ship boats), close to the lakeside torii of Hakone Shrine.
  6. Back to Hakone-Yumoto by bus.

Allow most of a day with stops; it can be done in either direction. Start early — by late morning the Tozan train and the Ropeway queues get long, especially on weekends.

Which one should you pick?

  • First time, staying a night, doing the loop: Romancecar + Hakone Freepass from Shinjuku.
  • Japan Rail Pass holder: Shinkansen to Odawara + Hakone Freepass from Odawara.
  • Day trip on a budget: regular Odakyu trains with the Freepass, no Romancecar.
  • Heading straight to a lakeside hotel with luggage: highway bus from Busta Shinjuku to Togendai.
  • Don't want to plan anything: a guided day tour from Tokyo.

How long does it take from Tokyo to Hakone?

About 85–90 minutes from Shinjuku to Hakone-Yumoto on the Odakyu Romancecar, or about 45–50 minutes from Tokyo Station by Shinkansen to Odawara plus the Hakone Tozan train. Lake Ashi is another 30–60 minutes beyond Hakone-Yumoto.

Is the Romancecar covered by the Japan Rail Pass?

No. Odakyu is a private railway. JR Pass holders should take the Shinkansen to Odawara instead.

How much is the Hakone Freepass in 2026?

From Shinjuku: ¥7,100 for 2 days or ¥7,500 for 3 days (adult). From Odawara: ¥6,000 or ¥6,400. Child passes are much cheaper. The Romancecar fee is extra.

Is the Hakone Ropeway open in winter?

Mostly, but sections close for maintenance: Sounzan–Owakudani from 7 to 24 December 2026, and Togendai–Owakudani from 12 January to 26 February 2027. Replacement buses run.

Can I see Mt Fuji from Hakone?

On clear days, yes — from the Ropeway, Owakudani and Lake Ashi. Fuji is often hidden by cloud, especially in summer; mornings in late autumn and winter give the best chance.
